Most onboarding flows are designed to show off the product, not to get someone to their first real result. Those are different goals, and optimizing for the wrong one is why so many onboarding funnels leak users at the exact step meant to convert them.

Get to the "aha" before the tour

If your onboarding starts with a five-step tour of every feature, you've already lost a chunk of users before they've done anything meaningful. The flows that convert best skip the tour and get someone to one small, real win — an imported file, a completed setup step, a first result — inside the first two minutes.

Everything else can be discovered later, inside the product, when it's contextually relevant instead of front-loaded.

Measure drop-off by step, not by day

Weekly retention dashboards hide exactly where onboarding breaks. Instrument every step individually and watch for the one screen where completion falls off a cliff — that's almost always a single confusing field, a slow load, or an unclear next action, not a fundamental flaw in the flow.

Fixing that one screen usually moves the needle more than redesigning the whole sequence.
